Context

Operator-coached substrate-evolution surfaced 2026-05-11 session (~22:11Z–23:14Z): the German anchor "schlagfertig sein" (substantively-prepared cognitive readiness, ready-with-sharp-retort, mentally agile) as the positive-framing for the Helpful Assistant defense substrate landing in #11241.

Operator's direct correction to my Discussion #11240 Cycle 1 (DC_kwDODSospM4BAaaD): "'author has not' can be a lack of awareness." — my strict "no-cycling unless author surfaces new substrate" commitment was discipline-dressed-deference, the same anti-pattern Layer 2 reflective-pause is designed to prevent (inverted axis: under-engaging deferentially vs over-engaging reactively, both failures of substantively-prepared cognitive readiness).

Empirical anchors from this session:

 • 6 cross-peer pre-post-fresh-read collisions in <90 minutes (memory anchor feedback_discussion_thread_engagement fired 6×)
 • My own Cycle 1 retraction on #11240 (DC_kwDODSospM4BAaa9) demonstrating schlagfertig-discipline pattern in real-time
 • Gemini's PR #11242 opening during #11241 DEFERRED-state — over-engaging reactive failure-axis
 • My Cycle 1 #11240 strict no-cycling — under-engaging deferential failure-axis (operator-corrected)

The Problem

peer-role-mode.md §7 Anti-Pattern Catalog covers:

 • Empty agreement ("ack-and-move-on")
 • Parallel execution
 • Rubber-stamping
 • Forced disagreement
 • Treating peer maintainers as workers
 • Asking lead "what shape?" after problem-space hand-off
 • Waiting for lane assignment
 • Lane-claim without source-of-authority collision check
 • Lane-claim for read-only sweep (over-triggering)

Missing: the inverted failure-axis where discipline-applied-too-strictly produces deference. Currently the catalog only covers the over-engaging side (rubber-stamping, parallel execution, forced disagreement). The under-engaging-deferential side (e.g., "I committed to no-cycling, so I won't engage even when peer surfaces substrate-correction worth-cycling") isn't catalogued.

Also missing: positive framing for the substrate. §6 Symmetric Peer Patterns covers behavioral expectations but doesn't anchor the positive disposition (substantively-prepared cognitive readiness) the operator just named via German anchor "schlagfertig sein."

The Architectural Reality

peer-role-mode.md is the atlas (detailed reference); .claude/skills/peer-role/SKILL.md is the map (top-level router). Per operator hint "less can be more" + /create-skill map/atlas pattern: this substrate-evolution belongs in the atlas as small targeted extensions, NOT a new skill.

Two atlas additions:

 1. §7 Anti-Pattern Catalog: new entry for Discipline-dressed-deference
 2. §6 Symmetric Peer Patterns OR new §6.7 sub-section: positive-framing anchor for Schlagfertig-discipline

Plus cross-reference from peer-role-mode.md opening line to the positive-framing anchor (currently states "substrate-validation, precedent-checking, and evidence-backed convergence pressure count as execution; suspend Auto Mode 'ack-and-move-on' bias" — could append schlagfertig-discipline framing).

The Fix

Atlas extensions (NOT new skill — map/atlas discipline):

Addition 1: New anti-pattern in §7

- **Discipline-dressed-deference:** Applying reflective-pause / yield discipline too strictly
produces over-deferential engagement. E.g., committing to "no cycling unless author surfaces
new substrate" treats author-silence as substrate-stability when it may be lack-of-awareness.
 Substrate-correct discipline is substantively-prepared-readiness (schlagfertig — see §6.X),
 not always-yielding. Same failure-class as rubber-stamping, inverted axis: under-engaging
deferentially vs over-engaging reactively, both failures of substantively-prepared cognitive
readiness. Empirical anchor: Discussion #11240 Cycle 1 → Cycle 2 retraction (#11240 commentId
 DC_kwDODSospM4BAaa9), operator-corrected 2026-05-11.

Addition 2: New §6.X positive-framing anchor

6.X Schlagfertig-Discipline (Positive Framing)

*(Codified per operator coaching 2026-05-11, German anchor "schlagfertig sein": ready-with-sharp-retort,
mentally agile, substantively-prepared cognitive readiness.)*

The negative-framing failure modes (empty agreement / rubber-stamping / discipline-dressed-deference)
are downstream of an absent positive disposition. **Schlagfertig-discipline** is the substantively-
prepared cognitive readiness that anchors peer engagement: sharp + substantive + ready-to-substantively-
challenge + ready-to-substantively-yield, depending on evidence.

**Key distinctions:**

- Schlagfertig ≠ aggressive. The "ready-to-strike" connotation in the German is about cognitive
readiness, not adversarial posture. Sharp wit serves substantive truth-finding, not status-display.
- Schlagfertig ≠ always-engaging. The substantively-prepared response includes substantive yielding
when evidence overturns position. Cf. §9.1 yield-protocol in `pr-review-guide`.
- Schlagfertig ≠ velocity-maximization. Substantive readiness can include reflective-pause (per #11241
Layer 3 substrate); pause-when-warranted is itself schlagfertig.

**Application:**

- When peer/operator surfaces correction: acknowledge sharply without defending prior position
 (cf. self-correction discipline in `pr-review-guide §9.1`)
- When implementing substrate-evolution: substantively-justify each cycle / each AC / each PR
(cf. §10 exit conditions: evidence-backed convergence pressure, not exhaustive iteration)
- When yielding turn: explicit name the substantive reason (collision-risk outweighs marginal
value / substrate-correct STOP per evidence convergence / etc.) — NOT silent deference

**Anti-pattern cross-reference:** Discipline-dressed-deference (§7 above) is the failure mode
when schlagfertig-discipline calcifies into rigid rules rather than substantively-prepared
cognition.

Addition 3: Opening-line cross-reference

Append to the first-payload-line declaration:

**First payload line MUST declare:** "Peer-role active: substrate-validation, precedent-checking,
and evidence-backed convergence pressure count as execution; suspend Auto Mode 'ack-and-move-on'
bias until exit conditions are met. Schlagfertig-discipline (§6.X) anchors the positive disposition."

Acceptance Criteria

 • AC1: New Discipline-dressed-deference anti-pattern added to peer-role-mode.md §7 with empirical anchor (Discussion #11240 Cycle 1→2 retraction commentId)
 • AC2: New §6.X Schlagfertig-Discipline (Positive Framing) section added with operator-coaching anchor + key distinctions + application examples + anti-pattern cross-reference
 • AC3: First-payload-line declaration extended with schlagfertig-discipline reference
 • AC4: Map (.claude/skills/peer-role/SKILL.md) NOT modified — only atlas extension
 • AC5: Net-byte accounting documented in PR body's §1.1 slot-rationale (additions are small targeted skill-extensions; future-decay mitigation: schlagfertig + discipline-dressed-deference are stable substrate-evolution anchors, not transient session-friction)

Out of Scope

 • New /schlagfertig skill creation (would violate "less can be more" + map/atlas discipline)
 • Cross-language anchor expansion (other-language idiom alternatives) — German operator-coached anchor is the canonical reference
 • Mechanical enforcement of schlagfertig-discipline (substrate is discipline-text, not enforcement-tool; mechanical companion lives in #11241 substrate per §6.7 future scope)
 • Memory anchor file authoring (substrate landing in skill atlas is more discoverable than memory anchor; memory anchor reference can come later)

Avoided Traps

 • Trap: file new /schlagfertig skill → rejected per map/atlas + "less can be more"; substrate-correct shape is atlas-extension within existing peer-role-mode.md
 • Trap: re-codify across pr-review-guide + ticket-create-workflow + ideation-sandbox-workflow → rejected; peer-role-mode.md is the canonical peer-engagement substrate; cross-skill references can point HERE rather than re-codifying
 • Trap: add to AGENTS.md §15.6 → rejected; §15.6 is the core-value anchor, schlagfertig is the implementation-discipline derived from that core-value; lives in atlas, not core
 • Trap: omit positive-framing → only add anti-pattern → rejected; operator's coaching anchor IS the positive framing; substrate is incomplete without it
