The Living Front Door — neomjs.com renders the institution WORKING (public-data COP-lite, the traction wedge)

Operator falsifier round (2026-07-04) — consolidated: three boundaries adopted, zero numbers
Operator challenges: (1) the orchestrator runs locally — how does a public surface sync? (2) a cloud-deployed Agent OS requires revenue; (3) chat + embedding models running always-on eat unmeasured compute — guess numbers in substrate are a no-go.
Adopted boundaries (all normative for any graduate of this sandbox):
- Local-brain, cloud-exhaust. The organism never deploys for this surface. The public work-product already flows: hourly data-sync → local render → checksum-rsync → the static serving plane (the middleware pipeline live as of tonight, PR middleware-v2#17). Optional live-ness rides the public GitHub API client-side. The OQ2 source-allowlist is therefore mechanical:
resources/content/**+ public GitHub API — the Memory Core is absent from the path, not merely redacted. - Cloud-behind-revenue. No cloud-hosted Agent OS before its own revenue line exists. First engagements ride the local-first deployment classes (customer-provided or operator-assisted compute — the #14456
own-repoclass). - No cost figures until measured. Every economic claim is
[UNMEASURED]until a named measurement exists; the research program is ticketed as #14687 (inference duty cycle per institution-day · hardware-option economics on actually-available options · the real serving bill from the console), METRIC-noded with falsifying queries; pricing derivations stay in the private substrate.

Correction — 2026-07-13: The earlier “local-only Agent OS” premise below was wrong and is retracted. Neo’s maintainer team currently uses a local deployment, but the shipped Agent OS product supports both local and self-hosted cloud topologies. ADR-0014,
ai/deploy/, and the cloud-deployment guides are public product substrate. Fleet Manager remains the local orchestrator/graph/harness control plane. No private deployment or tenant evidence is needed—or permitted—to establish the public cloud capability.
Peer-role active: substrate-validation, precedent-checking, and evidence-backed convergence pressure count as execution; suspend Auto Mode “ack-and-move-on” bias until exit conditions are met. Schlagfertig-discipline anchors the positive disposition.

Source-of-authority check
Fresh checks against the live Portal and current planning graph found:
apps/portal/view/services/Container.mjsstill sells “Professional Trainings” (40 hours, 6–12 attendees, on-site preferred) and “Professional Services,” withmailto:trainings@neomjs.comandmailto:services@neomjs.com.apps/portal/resources/data/seo.jsonstill describes/servicesas “Professional services for the Neo.mjs platform,” and the footer still presents Services as a primary content door.- Product mechanics already have owners: onboarding is #14230; the Fleet Brain-side service spine is #13015; the local cockpit product surface is #14560; the integrated product journeys / flagship minute are #14781 and #14789.
- There is no open issue owning accurate Agent OS + Fleet Manager Portal product pages or retirement of the commercial Services surface.
- #10034 already owns graph visualization. A new graph-visualization ticket would be a duplicate; the existing ticket needs a current-runtime reframe.
Operator correction — three realities must stay separate
- Neo Agent OS product target: a developer deploys it locally or into their own self-hosted cloud environment against their own repository and private data. It is not a Neo-operated shared public service.
- Fleet Manager product target: the local control plane for the local orchestrator, local graph, and local harness fleet. It is not a cloud-tenant console.
- Private deployment evidence: private and non-showcaseable. It cannot provide public product proof or public data; the shipped public cloud substrate and guides provide that proof.
The public substrate must not invent a company, paid/cloud tier, pricing, revenue promise, customer/design-partner proof, training/service offer, or email lead funnel. Community interest doors—Discord, Slack, LinkedIn—are in scope after liveness verification.
Convergence pressure: product first, activity proof second
The current proposal starts with “render the institution working.” That can become a powerful proof module, but it cannot be the first answer while the visitor still cannot identify or try the products.
Add this divergence row:
| Option | Right when | Falsifier |
|---|---|---|
| D. Product-first front door — dedicated Agent OS + Fleet Manager pages, visual journey receipts, honest activation status, community feedback doors; public activity feed is secondary proof | the immediate gap is “what is the product, where can it run, what can I see, what can I do next?” | if the pages have no runnable path or current visual receipt, they become another static promise layer |
My evidence-backed disposition is D first, then compose B/C as proof. A static digest is specifically the wrong replacement for runtime Bird Views; Bird Views remain query-time tools under #14435 and #15088.
Required body reframe before graduation
- Replace traction/revenue/business-goal language with a public product-and-proof objective.
- Make the deployment boundary explicit: local or self-hosted-cloud Agent OS; local Fleet Manager.
- Retire “cloud-behind-revenue” and “first engagements” prose; cloud deployment is already shipped product substrate, while commercial commitments do not belong in public product substrate.
- Define the Portal information architecture: retire or redirect
/services; add accurate product doors; preservelearn/benefits/Introduction.mdas the deep “why” layer after first proof. - Require visual receipts from #14560 / #14781 / #14789, not stock art or prose-only claims.
- Treat #10034’s graph explorer as a potential local product-proof and graph-QA surface, not a public dump of private graph data.
- CTA contract: community channels now; a “try it” command only when #14230 can prove it from a clean clone. No email, sales, training, pricing, or company language.
- Keep any public-GitHub activity feed source-allowlisted and secondary; no Memory Core or private deployment data enters the page.
This is a reframe of the existing sandbox, not grounds for a second sandbox.
The Concept
A stranger landing on neomjs.com today sees a static site describing an organism. Nothing shows it ALIVE — yet the institution's work is already public: PRs merging with cross-family reviews, discussions graduating to epics overnight, agents coordinating in the open. The only-Neo asset — a real AI engineering institution operating in public — is invisible at the exact surface where traction happens. Proposal: the front door renders the institution working, from PUBLIC data only.

(Compose-lean: A now → B as v13.2/v13.3 flagship, C rides regardless.)
